Why Departure Boards Show Delays Before The Plane Is Late

A departure board can show a flight delayed while the gate area looks entirely normal and the scheduled time is still hours away. The information comes from elsewhere in the network.
The aircraft is already somewhere else
Most narrowbody aircraft fly several segments a day. Your evening departure is flown by a plane that is currently three cities away, working through an earlier sequence.
Airline operations systems track that aircraft continuously. When it pushes back late from an earlier city, the arithmetic for every subsequent leg it operates changes immediately.
The system propagates that shortfall forward and republishes estimated times. Your flight is marked late because the aircraft assigned to it cannot physically arrive in time.
Crew legality is a separate clock
Flight crews operate under federal duty and rest limits. A crew that has been on duty too long cannot legally continue, regardless of whether the aircraft is ready.
Operations software models those limits alongside aircraft position. A delay that pushes a crew past its permitted duty period forces either a swap or a wait for legal rest.
Because the limit is a hard boundary rather than a preference, the projected delay it creates is often more precise than one caused by weather or congestion.
Weather is forecast, not observed
Air traffic management issues ground delay programs in advance when a destination airport is expected to lose capacity. Airlines receive assigned departure slots before conditions actually deteriorate.
Those assignments arrive as concrete times, so a carrier can post an accurate revised departure while the sky above the origin airport is still clear.
The reverse also happens. A program can be cancelled if conditions improve, which is why a posted delay sometimes shrinks or disappears before boarding.
Early posting is a deliberate choice
Carriers could withhold the estimate until it is certain, but publishing early lets passengers adjust plans, rebook connections, and stop rushing to an airport where nothing will happen.
It also reduces gate crowding and shifts customer service load away from the departure hour, when agents are handling boarding rather than answering questions.
The tradeoff is that early estimates move. A time posted four hours out reflects the best current model, and the model updates as the upstream situation resolves.
Reading the board with the mechanism in mind
A delay posted long before departure usually means an aircraft or crew problem upstream, which tends to persist. A delay appearing minutes before boarding more often reflects local congestion.
Tracking the inbound aircraft directly gives an earlier signal than the board does, since the board updates only after the airline commits to a revised figure.
Airline apps and gate displays sometimes disagree because they draw from systems that refresh on different cycles. The carrier's own operations feed is the one that governs.
